A district signs a $400K, 3-year contract for a new student information system because the rep promises AI-powered insights bundled in. Two years later, the AI features are an unread tab in a portal nobody logs into, the implementation cost another $180K in services, and the data is locked in a proprietary schema you can't query. The warning sign was the bundled pitch: AI features that only work if you also buy the platform underneath. A real AI build sits on top of your existing SIS. If you can't extract your own data, you're not buying tech, you're renting it. Get your data ownership terms in writing before signing anything that mentions AI.
Skipping FERPA scope until IT review kills the project

Design & Architecture
Design happens before any contract that requires board approval. We sketch the workflow, name the data sources, pick the tools (with vendor due diligence on data processing terms, retention, and training opt-out), and walk it through with IT. If something needs a DPA, we get the DPA before kickoff, not at handoff. This is the step that kills most education projects when skipped.

Faculty pilot in the first 4 to 6 weeks, with at least one mid-pilot adjustment based on actual user feedback (not survey results, real classroom or office observations). Weekly check-ins with the IT contact, monthly with the cabinet sponsor. We don't ship student-facing features until faculty pilot results are in writing.
