Not communicate about it. Not train on it. Change it and hold people accountable.

This is not a theory sequence. This is what I have watched work in practice, drawn from CRM rollouts, marketing automation implementations, and now AI tool deployments across SMB and mid-market companies. The order matters. Do not skip to move three because move one feels too slow.

Move 1: Identify your high-receptivity 20 percent before you launch to everyone. Every team has three to five people who learn new tools fast, are respected by their peers, and will honestly tell you when something is not working. Find them before the all-hands kickoff. Give them early access. Give them a specific job outcome to accomplish with the tool, not generic exploration. Ask them what broke and what worked. Days 15 through 21: Reset expectations with the people who matter most. This means a conversation with your CEO or COO about what phase you are actually in. Not a spin on the numbers, a straight read. "We are at 28 percent active usage. We have identified three workflows where we can move that number. Here is the plan and the timeline." This conversation is uncomfortable, but it is far better than the conversation in month nine when the pattern is obvious and you have run out of time to fix it.
