**Pilot objective.** Single paragraph. The hypothesis being tested in measurable terms.

**Phase 1: Weeks 1 to 3 - Setup.** Bullet milestones with owners and dates. Cover: data access, vendor onboarding (if any), success-metric baseline measurement, kickoff with pilot users.

**Failure criteria.** Three hard numbers. If the pilot misses these, we kill it without re-litigating. Be specific.

**Three exit clauses.** Concrete pre-committed reasons to terminate the pilot mid-way:
1. A specific cost overrun threshold.
2. A specific accuracy or quality floor breached for two consecutive weeks.
3. A specific user-adoption threshold not met by week 6.

**Cost roll-up.** Build cost + run cost + internal time (in hours times burdened rate) for the full 90 days.

**Decision matrix at day 90.** Four cells. Hit all success criteria + no exit clauses triggered = scale. Mixed = extend pilot 30 days with named tightenings. Miss most + at least one exit clause = kill. Catastrophic miss = post-mortem.
